Most KPIs are set with the right intent.

They’re meant to focus effort, create accountability, and help teams make better decisions.
And early on, they usually do.
But over time, something subtle can shift.

The numbers keep improving.
Targets are being met.
Performance looks strong.

And yet… the outcomes don’t always feel quite right.

That’s often the point where KPIs stop just measuring performance, and start shaping behaviour in ways that weren’t intended.

It’s not obvious at first.

It usually shows up as a feeling before it’s clearly understood.

KPI conversations don’t usually become tense overnight.

They evolve.

As organisations grow, discussions that were once straightforward often become slower, more careful, and at times more defensive. More context is required. Alignment takes longer. Decisions that once followed naturally from the numbers begin to require more interpretation.

This is rarely about disagreement on the surface.

More often, it signals something deeper, a shift in how accountability, ownership, and expectations are understood across the organisation.

Key takeaways:

Most leadership teams don’t lose confidence in their KPIs overnight.

The dashboards still load.
The numbers still move.
The reports still go to the board.

But decisions start to lean more on judgement than on the metrics in front of them.

That’s usually the first signal that KPIs are no longer answering the questions leaders are actually asking.

I’ve just published the first article in our new KPI series, looking at this quiet moment. Not as a failure of measurement, but as a sign the organisation has evolved and the measures may need to evolve with it.

One of the hardest things to spot in a growing business is when trust in data starts to change.

Not because anything is “wrong”, but because the organisation has outgrown informal understanding.
The same numbers now need explanation. Decisions take longer. Board questions feel heavier.

I’ve seen this pattern many times, and it’s rarely talked about openly.

I wrote this article to name that moment.
Not to teach data hygiene, but to explore how it underpins trust, confidence and credibility as organisations scale.
