I know that's not what you expect to hear from someone who coaches founders for a living.

But it's the truth.

Don't get me wrong –

Financial security matters
Providing for my family matters
The capacity to be generous matters
But money is not the main goal.

What is?

Work that genuinely helps people
Watching a founder finally crack the code
And time in the afternoons with my wife & kids

That's the currency I actually care about.

Stop overthinking it.

Post 2 to 3 posts a week. That’s it.

But just make sure it is useful, genuine content.

Your own insights, not what ChatGPT/Claude thinks sounds smart.

Whatever your ideal prospect is struggling with right now, write about that. Then give it away for free. All of it.

That's what builds trust.
That's what gets people reaching out.

Do it long enough and old contacts start coming back. New prospects start appearing. People start reaching out without you chasing anyone.

And you’ll be delighted to hear this last part:

So showing up regularly with content that's actually useful is enough to stand out.

I grew an agency from $7M to $30M in four years
The biggest lever wasn't sales or marketing
It was getting the org structure right first

Most founders don't think about structure
At least, until it starts breaking down
By that point, growth is the least of your worries

I’ve spent 15+ years working and consulting in agency land and when I hear these challenges –

“Clients are slipping”
“The team is overwhelmed”
“I have to be everywhere at once”

Straight away I know it's a structural problem

Here's the org structure I recommend —

▶️ #1: One CEO

Two co-founders without clear roles split teams
One needs to lead, the other take up a function
COO or head of sales, whatever it needs to be
But there can only be one north star

▶️ #2: Separate sales and account management

Sales owns acquisition and AM owns retention
When they're the same person, both suffer
Split them as soon as you possibly can

▶️ #3: Marketing operates independently

Not bolted onto sales or handled by delivery team
A dedicated team to drive leads and awareness
It's critical for long-term inbound growth

▶️ #4: COO or Head of Client Services

They own delivery quality and client retention
They free up the founder from the day-to-day Without this role the founder never escapes
And worse yet, the agency never truly scales

▶️ #5: Team leads who don't hold accounts

Strong team leads oversee 4–5 people
But the moment you give them accounts
They stop leading and start delivering
Keep them focused on the team

▶️ #6: Hybrid onshore and offshore model

Onshore manages premium accounts and comms
Offshore executes the delivery
Keeps costs down while maintaining service

▶️ #7: Build a clear career path

Junior → Senior → Team Lead
Your team needs to see a future to stay
Promote from within wherever possible

I landed my first corporate job at 27.

It took 4 years of rejections & dead ends.

I remember the feeling clearly –

Everyone around me was already “ahead”
Promotions, buying homes, getting married
And here I was, starting from scratch, almost 30

It messed with my head more than I'd like to admit.

Eventually, Dell gave me my shot in sales
I didn't want to be in sales, but I had bills to pay
And Dell felt like a safe brand worth betting on

So I swallowed my pride and showed up.

What happened next surprised me:

*I became top rep for 6 consecutive quarters*

It began a long and successful era in sales where I learnt a lot of what I teach agencies today.

Here's some lessons I learnt in B2B sales –

→ Use their words, not yours
→ Never pitch without a custom deck
→ Lead with proof that matches them exactly
→ Present 3 pricing tiers (Low, mid, high)
→ Audit before you pitch to show them the work
→ Ask questions; "What would make this a yes?"
→ Spell out the next steps explicitly

My stint at Dell, Gartner, OpenText etc… taught me a lot about sales.

But more than that, it taught me about attitude.

And that you don’t need perfect conditions to win.

Really you just need to –

Take pride in your work
Put the customer first
Get 1% better each day

That’s as true for sales as it is for marketing and even scaling an agency beyond $1M.

The gap between where you are and where you want to be is smaller than you think…

If you're willing to do the unglamorous work.

So make the decision today to swallow your pride, knuckle down and get to work.

I've spent 20+ years in agency land
And there's one thing that's never changed
Cross/upsells are the easiest money you'll make

And yet, most agencies leave it on the table because nobody owns the system –

They are just waiting for clients to ask for more.

Hint: they never do.

Usually it’s not because they don't need more, it’s just because they forgot you offered it.

Your best clients have no idea what else you're capable of doing for them.

Meanwhile, you have five other services that could genuinely change their business.

The problem is, nobody is telling them.

Here's the system even $30M agencies use –

#1) Appoint one person to own all upsell activity
#2) Set a monthly MRR upsell target and track it
#3) Pitch every client every quarter (don’t wait)
#4) Use a strong CSAT as your green light
#5) Lead with outcomes "this could 3x results"
#6) Remind clients what else you offer
#7) Cross-sell into services they're not using yet
#8) Incentivise AMs with bonuses for targets
#9) Script the conversation so AMs don't wing it

Fear of Missing Out (FOMO) is fast becoming one of the biggest issues in agency land right now.

I think it’s because agency founders are wired differently –

They see opportunities everywhere
They move fast and think big
High energy & ambition

Those are superpowers, until they're not.

Because that same wiring that makes founders great is the exact thing that keeps them stuck –

The lose the ability to say no
The constant scrolling & comparing
The compulsion to chase the next best thing

I've seen this ramp up a lot in the last few months.

I've spoken to 475 agency founders in the last year -

Every single one was busy
Very few were focused

And honestly, the craze around AI hasn’t helped

I call it “Agency Founder FOMO” —

→ Jumping on AI before the basics are in place
→ Copying another agency without proof it works
→ Opening a new channel before the last one ends
→ Hiring before the role was set up to win
→ Scrapping the plan every time a new AI drops

The problem isn’t the ideas themselves.

The founders I speak to have awesome ideas!

It's the inability to ignore 997 of them and commit fully to the 3 that actually matter.

The founders I watch scale past $200k MRR?

They're doing less, but doing it well.
One big focus every quarter.
Two or three supporting initiatives.

Everything else? Ignored.
Not forever… just for now.

It’s hard to understate the mental peace that follows when you prioritise in that way.

If I had to rank the best lead gen methods for agencies right now - here's roughly how I'd order them.

Personal brand and content (S tier)
Least competitive thing you can do and it makes every other channel better. Non negotiable.

Meta ads. Highest ROI I've seen consistently. 99% of winning agencies are running these well.

Partnerships and agency networking. Warmest leads, biggest retainers, costs you almost nothing.

SEO. Slow but the clients you get from it are some of the best.

Cold LinkedIn outreach. Can work but it's time heavy and takes patience.

Google Ads. Great if the budget is there.

Referrals. Love them - but you cannot build a business on something unpredictable.

But here's the thing:

This order changes depending on where you're at.

Your agency size, your niche, your budget - it all matters.

What works for a 200k agency isn't the same playbook as a 30k one.
