Something I've noticed over the years: the businesses that get the most out of their paid activity tend to have one thing in common.

It's not budget. It's not the platform. It's that they know exactly what a good lead looks like - and they've shared that definition with everyone involved in generating them.

Sales knows what marketing is targeting. Marketing knows what sales is actually closing. And when a lead comes in that doesn't fit, it gets flagged properly rather than just quietly buried. That feedback loop is what lets you refine over time.

Some businesses think managing Google Ads is just button-clicking. Adjust bids, add keywords, write ads, check performance. Technical work, not strategic work.

That's why they end up with campaigns that run but don't drive growth.

PPC isn't just about operating the platform - it's about understanding how paid media fits into your business strategy. Who's your ideal customer? What's your acquisition cost threshold? How does your sales process work? What happens after someone clicks your ad? Those are business questions, not platform questions.

An agency that only thinks about the ads account will optimise for clicks and conversions without considering if those conversions are actually valuable. They'll drive traffic to a landing page that doesn't convert. They'll generate leads your sales team doesn't want. They'll celebrate hitting targets that don't move the business forward.

Strategic PPC thinking starts with the business outcome and works backwards. What revenue do you need? How many deals does that require? What does each deal cost to generate? What conversion rate do you need to make the numbers work? Once you've answered those questions, you can build campaigns around actual business targets rather than platform metrics.

The button-clicking is the easy bit. Knowing which buttons to click, when, and why - that's the strategy. If your agency isn't asking business questions, they're only doing half the job.

I hear this on a lot of first calls.

"The last agency said we'd see results in 90 days. We gave them six months. Nothing changed."

Lead gen isn't a light switch. It's not a growth hack (I wish it bloody was!).

It takes time to optimise, learn what converts, and build momentum. But that doesn't mean you should be kept in the dark for months waiting to find out if it's working.

Good agencies show you progress every step of the way - clear reporting, honest conversations, no hiding behind jargon when things aren't working.

If your agency can't explain what they're doing and why, you're not in a partnership. You're just paying someone and hoping for the best.

I spoke to a founder recently who'd been running Google Ads for about two years. Decent budget. Reasonable volume of leads. And he had no real idea which campaigns had generated which clients.
His CRM (ahem....spreadsheet) had a source field. It said "website" for about 80% of non referral entries. So when we talked about what was working, he was essentially guessing - and making budget decisions off the back of those guesses.

This is more common than you'd think. And it's not an ads problem. It's a data infrastructure problem that makes every ads decision harder than it needs to be. You end up optimising for proxy metrics - clicks, impressions, form fills - rather than what actually matters, which is qualified enquiries that turn into revenue.

The questions worth being able to answer are pretty simple: which campaigns are generating leads that close? Which are generating volume but nothing useful? What's the real cost per qualified lead, not just per form fill? Most businesses can't answer any of them cleanly.

Sorting this out is boring. I get it. But you genuinely cannot build a predictable lead gen system on guesswork - and you can't scale something you can't see clearly.
