Walk into any generalist workshop on the Hume. $120 on the wall. Owner doing 70-hour weeks. Three bays of Camry brake jobs. Margin under 12%. Walk 8km down the road. $300 on the wall. Same three bays. Customers driving from Adelaide to Sandown to spend $48K on a build. Generalist website says "we service all makes and models." Specialist website says "we build R35 GTRs, $300/hr, 6-week wait, not for everyone."
Australian workshop margin compression is a positioning problem, not an effort problem. The shops earning specialist hourly rates aren't working harder than the generalists. They're saying NO to 80% of the work and YES only to the work that pays $300/hr. The market sorts itself by who refuses what.
Hard work isn't the moat. Positioning is. Pick a niche. Refuse the rest.
