🏆 Best Agency Ops Director 2026.

A very proud moment for Team JudeLuxe. seeing Jax Shaw recognised at the inaugural on Friday night ⚡️

This award reflects far more than operations in the traditional sense. It recognises innovation, infrastructure, leadership, commercial thinking and the relentless drive to build better systems, better experiences and better outcomes across every part of the business.

At JudeLuxe, we don’t believe innovation should exist as a buzzword in a strategy deck.

We believe it should show up in how you lead.
How you think.
How you build.
And how you push industries forwards.

That mindset has played a huge role in shaping what JudeLuxe has become over the last few years, and we’re incredibly proud to see it recognised on a national stage 🏆

Huge credit as well to the National Digital Awards team and for creating such an energetic, inclusive and genuinely memorable event celebrating brilliant people from across digital, ecommerce, tech and business 👏

And yes… apparently Jax also volunteered herself for live drumming on stage within seconds 👀🥁😅

Built with integrity. Driven by innovation ⚡️

Gross margin is NOT contribution margin 👀

And confusing the two is quietly wrecking a lot of Google Ads accounts.

Most ecommerce brands build their bidding targets using gross margin because:

📊 it’s what finance reports
📈 it sounds healthy
💰 it feels like profit

But gross margin ignores the costs that actually decide whether an order makes money.

Things like:

📦 Picking & packing
🚚 Shipping
💳 Payment processing fees
↩️ Returns
🛍️ Packaging
🧾 Platform fees

So that “60% margin” product?

After all the real-world costs are removed… the actual contribution margin might only be 28%.

Which means Smart Bidding is massively overestimating how much profit headroom exists.

Example 👇

Your model says:

💰 £30 profit per order
🎯 400% POAS target
🤖 Google bids up to £7.50 CPA

Reality says:

📉 Actual contribution margin = £14
⚠️ Real break-even CPA = £3.50

So every order acquired above £3.50 is losing money… even while the dashboard still looks “healthy”.

That’s how brands end up with:

📈 rising revenue
📉 flat profit
😵 confusing finance conversations

The bidding model isn’t broken.

The profit signal is.

This is why contribution margin matters so much more than gross margin when building a serious Google Ads strategy.

Because Google doesn’t care how efficiently you bought the product.

It cares how much you can afford to spend acquiring the order.

There’s a column in Google Ads quietly causing bad decisions every single day 👀

Actually… two of them.

📊 “Conversions”
📊 “Conversions (by conv. time)”

Most brands don’t know the difference.

A customer clicks your ad on Monday… then buys on Friday.

Google can report that conversion in two ways:

➡️ “Conversions” credits Monday (the click date)
➡️ “By conversion time” credits Friday (the purchase date)

Same sale. Completely different story.

Which is why ecommerce teams constantly end up asking:

“Why doesn’t Shopify match Google Ads?”
“Why did ROAS suddenly drop yesterday?”
“Why does finance think performance is down?”

The longer the purchase cycle, the worse the distortion becomes.

🛋️ Furniture
👗 Fashion
💄 Premium beauty
💻 Electronics

This is where brands start making decisions on incomplete data:

• Good campaigns get paused too early
• Budget changes look broken before conversions catch up
• Finance loses trust in reporting

The fix isn’t choosing one column over the other.

It’s understanding what each one is actually FOR.

📌 Click-date attribution = campaign optimisation
📌 Conversion-date attribution = finance + revenue reconciliation

Both matter.
But using the wrong one for the wrong decision creates chaos.

Your Google Ads ROAS might be lying to you 👀

Not because the numbers are wrong.
Because the attribution is.

A huge percentage of “high-performing” Google Ads campaigns are not actually acquiring new customers.

They’re re-selling to people who were probably coming back anyway.

And Smart Bidding LOVES that.

Why?

Because repeat buyers:

✅ Convert faster
✅ Spend more
✅ Need less convincing
✅ Make ROAS look incredible

So the algorithm keeps finding more of them.

Which means your “acquisition” campaigns slowly turn into expensive retention campaigns… while everyone celebrates the ROAS 📈

Example 👇

A brand reports:

💰 5.2x ROAS
🛒 1,200 conversions
📈 “Strong performance”

But after splitting the data properly:

• 60% of conversions were repeat buyers
• True new-customer ROAS was closer to 1.4x
• Profit growth was basically flat

The account wasn’t scaling acquisition.

It was paying Google to help existing customers find their way back to checkout.

That’s the problem with blended ROAS.

It hides the difference between:

🆕 genuinely acquiring customers
vs
🔁 harvesting customers you already own

And once Smart Bidding learns that repeat customers convert better, it naturally starts prioritising them harder and harder.

Your ROAS improves.

Your incremental growth often doesn’t.

This is why we push brands to separate:

• New vs repeat customer performance
• Acquisition vs retention spend
• Revenue vs incremental revenue
• ROAS vs actual commercial impact

Because “good ROAS” and “real growth” are not always the same thing.

The uncomfortable question most brands never ask:

👉 “How much of our Google Ads revenue would have happened anyway?”

That’s usually where the real conversation starts.

♻️ Repost if you think too many brands are optimising for blended ROAS instead of actual growth.

That little strikethrough price in your Google Shopping ads? 👀
It might be costing you more money than the discount itself.

“Was £45, now £32.”

Looks great.
CTR goes up.
Clicks go up.
Conversions go up.
ROAS often still looks “healthy”.

And that’s exactly the problem.

Because Google sees revenue.
It does NOT see margin.

So while your dashboard is celebrating 📈
your P&L might be quietly crying in the corner.

Example 👇

Before the sale:

• £600 ad spend
• £2,250 revenue
• £1,100 contribution margin

During the sale:

• £780 ad spend
• £2,808 revenue
• £1,014 contribution margin

More clicks.
More conversions.
More revenue.

…but LESS profit.

And then Smart Bidding learns the wrong lesson 🤖

It sees:
✅ Higher CTR
✅ Better conversion rate
✅ Stronger revenue signals

So it starts bidding more aggressively on discounted traffic and training itself to chase deal-seekers instead of profitable customers.

Then the sale ends…

CTR drops.
Conversion rate drops.
Performance tanks.

So the instinct is to put the discount back on again.

And that’s how brands accidentally train themselves into permanent discount dependency.

We’re not anti-sale at JudeLuxe. Sales absolutely have a place:

✔️ Stock clearance
✔️ Seasonal pushes
✔️ Customer acquisition
✔️ Tactical competitive response

But if your Google Ads strategy only works when there’s a red strikethrough price attached to it… that’s not growth. That’s dependency.

The brands that scale profitably long-term usually win on:

🛒 Better feeds
📦 Better product data
⭐ Better merchant signals
🎯 Better segmentation
💰 Better margin control

Not just bigger discounts.

There’s a setting inside Google Ads that quietly changes how aggressively Smart Bidding spends your money 👀

Most accounts never touch it.

It’s your conversion window.

And it’s probably wrong.

Here’s the problem 👇

If your window is too long…

Google keeps crediting conversions to clicks that happened weeks ago 🤖

Your ROAS gets inflated.
Smart Bidding thinks traffic is more valuable than it really is.
And the account starts overbidding.

If your window is too short…

Google misses genuine delayed purchases entirely 📉

So Smart Bidding underestimates performance and bids too conservatively.

Either way, the algorithm is learning from distorted data.

And that changes EVERYTHING:

❌ Budget allocation
❌ Product prioritisation
❌ Scaling decisions
❌ Reported ROAS
❌ Bid aggression

Meanwhile most accounts are just sitting on the default 30-day setting because… nobody changed it.

But a £20 fast-fashion impulse buy does NOT have the same purchase cycle as a £1,200 sofa 🛋️

One-size-fits-all conversion windows create one-size-fits-none bidding behaviour.

At JudeLuxe, we align conversion windows with actual purchase behaviour and category intent… so Smart Bidding learns from reality, not inflated attribution.

Because if the conversion signal is wrong, every bid decision after that is wrong too.

We broke this down properly in our latest blog 👇

Product bundles are quietly confusing your Google Ads account 👀

Because Google sees this:

🧴 Single product = £28
🎁 Bundle = £65

And immediately thinks:

“The bundle is more valuable. Bid harder.” 🤖

The problem?

Revenue and profit are not the same thing.

Bundles often:

❌ Compress margin
❌ Increase fulfilment costs
❌ Inflate payment processing fees
❌ Create messy return economics
❌ Cannibalise higher-margin individual products

But Smart Bidding can’t see any of that.

It just sees a bigger conversion value and starts pushing the bundle more aggressively.

Meanwhile the actual economics might look like this:

Single serum sale = £18 profit 💰
Three individual serum sales = £55 profit 💰💰💰
Bundle of three = £35 profit 📉

So the algorithm is actively prioritising the LESS profitable outcome.

This is one of the biggest problems with revenue-based bidding.

Google optimises towards the signal you give it.

And if your feed and conversion values don’t properly reflect bundle economics… the account starts learning the wrong behaviours.

At JudeLuxe, we separate bundles structurally:

✅ Dedicated product groups
✅ Bundle-specific margin calculations
✅ Separate bidding logic
✅ Contribution-margin conversion values

Because bundles are merchandising tools.

Not automatically profit tools.
