In the first episode of the Regenerative edge, our Growth Director Moh Al-Haifi speaks with Jannik Kaiser, co-founder of Unity Effect, about the story behind the numbers.

Jannik shares how his journey into evaluation began with Fairtrade data, copying figures from PDFs into spreadsheets, and slowly realising that every metric ton of coffee, cocoa, or produce carried stories of people, places, labour, relationships, and change.

🦓 Together, Moh and Jannik explore what happens when impact measurement becomes more than reporting. What if evaluation could become a practice of listening? What if the numbers were not the end of the story, but the doorway into deeper understanding? 🌱

Most values-led organisations are not short on conviction. They are often led by people who have chosen harder work on purpose, trying to build organisations that do not simply grow faster, but grow with more care, accountability, usefulness, and responsibility. 🦓
You can believe deeply in transparency, and still not have clear information flows. You can believe in accountability, and still not have honest feedback mechanisms. You can believe in care, and still not have the capacity planning that makes care possible.
This is where the gap begins to open because values that are not translated into infrastructure are left to survive on goodwill, memory, and individual effort and under pressure that is not enough.

🌱 Values need mechanisms. They need governance, decision-making clarity, role clarity, compensation practices, accessibility commitments, team rhythms, ownership structures, and clear boundaries around what the organisation will and will not say yes to.

Good organisations rarely lose their way in one dramatic moment. More often, it happens slowly, through one reasonable compromise, one delayed decision, one exception that makes sense at the time, or one value that remains spoken but never quite becomes structure. 🦓

This is what makes organisational drift so difficult to notice while it is happening.Pressure to grow. Pressure to secure funding. Pressure to serve more people. Pressure to move faster. Pressure to say yes before the organisation has fully understood what that yes will ask of it.

A good organisation can be full of thoughtful, principled, values-led people and still drift.

Because drift is not always a failure of character. Often, it is a failure of intentional architecture.

🌱 Values need mechanisms. They need governance, decision-making clarity, accountability, ownership structures that reflect the purpose of the work, and ways of noticing when pressure starts to bend behaviour away from the mission.

The world around most organisations has shifted faster than many organisations have been able to respond.

The expectations placed on values-led organisations are different now, yet many are still trying to grow using a map drawn for a different reality. Often, this shows up as a marketing problem, and the instinctive response is simply to add more activity. 🦓

But more activity does not help if the map itself is out of date.

Sometimes the most important step is admitting the map has changed.
