Some employees shine when the boss is watching—but become a completely different person when the spotlight is off.

They may impress senior leaders, perform confidently in meetings and appear highly supportive. But their colleagues may experience someone who is controlling, dismissive or difficult to work with.

Strong performance is not only about what someone achieves.

It is also about how they achieve it—and the impact they have on the people around them.

Would your team describe your best performer the same way you would?

And perhaps the more personal question is: who are you when the spotlight is off?

“What’s on your mind?”

Such a simple question.

But it can tell you far more than immediately starting with your own agenda.

It gives the other person space to tell you what is occupying their attention, what they are concerned about and what might be affecting the way they are showing up.

You can still introduce what you need to discuss.

But first, understand their world.

There is nothing inherently wrong with asking why.

But context matters.

“Why didn’t you do it?” can easily sound like an accusation and trigger defensiveness.

Compare it with:

“What prevented you?”

“What happened?”

“How could you approach it differently next time?”

The purpose is not to remove accountability.

It is to create a conversation where accountability can actually happen.

Giving someone the answer may be faster today.

But if you give them every answer, what happens tomorrow?

Before solving the problem, try asking:

“What options have you considered?”

Then:

“Which one would you recommend?”

You can still guide and support them, but you are also helping them develop confidence, judgement and ownership.

Great leadership is not only about solving problems.

It is about developing people who can solve them.

Two simple words can take a conversation much deeper:

What else?

The first answer is often the easiest answer.

When we resist the temptation to jump in with advice and give someone more space to think, something different can emerge.

Ask the question.

Then allow the silence.

You may be surprised by what comes next.

The first problem someone brings to a coaching conversation is rarely the complete problem. A business owner may say, “My team is not performing.” But beneath that, the real challenge may be poor delegation, unclear expectations or their reluctance to have difficult conversations. That is why one of my favourite coaching questions is, “What is the real challenge here for you?” Notice the words “for you”. They invite the person to stop looking only at external circumstances and consider their own role in the situation. Coaching is not just about understanding what is happening around someone. It is also about helping them understand what is happening within them.

A leading question often sounds like coaching, but it is usually advice in disguise.

When the answer is already built into the question, the other person is not really being invited to think.

Good coaching questions create reflection, ownership and responsibility.

Before asking your next question, consider this:

Are you genuinely curious—or are you trying to lead someone towards your preferred answer?

Not every situation needs a coaching question.
Sometimes people need clarity.
Sometimes they need guidance.
Sometimes they need experience, advice or specialist recommendations.
Managing: “This is what needs to happen.”
Mentoring: “This is what worked for me.”
Consulting: “This is what I recommend.”
Coaching: “What do you believe is the best way forward?”
Strong leaders know which approach the situation requires.
