Summer. Sauna. Barbeque. That' s how my best weekend looks like. I always spend such days with friends, with heart-to-heart company and intimate conversations: about politics, life, wives, and business, for Christ's sake. Sometimes it all comes down to one thing: everything is working, the profits are coming in, but something is wrong, something gnaws and doesn't let sleep. How to grow? How to increase profits? How about opening something new?

Despite the fact that almost every day I begin and end up hearing such a request from the owners who come to me for consultation, no common answer has been formed yet. The reason is not that I do not elaborate on something, or that I am hiding the world' s main secret — but because it simply does not exist. (But if I reveal it, I will get a Nobel Prize, I swear. I won't settle for anything less.) Although, I already notice a strange tendency towards some "experts" who are willing to tell you whatever you want, just to get you into a consultation.

I believe that a good marketer acts like a doctor. You come to him with your problem/request, and he first examines your symptoms, analyzes the system, examines trends and tendencies, and only then gives his opinion. Do you want to scale? Okay, let's see how your product feels, and how your audience and competitors are doing. Do you fancy trying something new? Let's analyze trends first and maybe find some common ground with what you already have.

Don't look for the magic pill and the pharmacist who will sell it to you. First study everything that is possible, and only after that draw conclusions. Marketing is all about numbers📲

I' m not gonna break the news if I reveal a ‘secret’ of all marketers: we have to be able to calculate and analyze. If someone says that it is impossible to foresee something,or it is impossible for a marketer to calculate something — red flag.

The second non-secret for today is that there are no standardized numbers in marketing: subscribers, budgets, the number of creatives that everyone has to have. Marketing is not a computer game where scoring a certain number of points takes you to the next level.

If clients say something like "just tell me how much money I need for marketing" at the first consultation, I feel upset. Iit is clear that no one is planning the budget in the company, let alone the calculation of key marketing indicators. Although ROI, LTV, and CAC are still studied at universities.

I do not want to offend anyone, but I am against the approach that there is a certain budget, which is taken simply from your head or just googled and then applying in the company. My advice — before planning a budget, seek advice from the marketing specialist who has already planned budgets and understand how and on which 'pillars' is based marketing in companies.

I'm a chef. A chef in my business, as well as in the kitchen. I adore cooking and the whole process connected with it. That's why I approach the choice of restaurants, especially cafes, with a special bias.

A couple of years ago, when I first started dating my wife, I put the ‘heavy burden’ of choosing a restaurant for dinner on her. Being aware of my particular passion for good meat, she saw a good ad for a grill bar and decided to have dinner there.

The cafe was in the heart of the city, it was a Friday night outside, so I estimated the chances that we would have a seat in the place at less than 10%. But we decided to take a risk. We went inside, the interior appeared nice, but something caught our eye... emptiness. It's Friday night and only one table was reserved. First red flag. We disregard our intuition and decide to sit down (thank God, there was plenty of room for it 😏). I took the menu and realized that I'd better not be here. And when I saw how the waitress took my order, I wanted to get up and leave immediately. Waiting time: 40 minutes. My eyes were climbing on my forehead, but I didn't want to upset my future wife, so I meekly sat and waited. During this time I decided to conduct a little research, the result of which did not satisfy me. I even felt pity for the owner for the wasted money on marketing.

To be honest, it's not rare in my practice to see good marketing campaigns, cool product positioning, but the product is not as it’s presented on the Internet. One case is when you spent a lot of money on marketing, but the marketing specialist let you down, or you chose the incorrect creatives, but there are times when the marketing side is fine, and there are obvious problems with the product itself or its service. I always advise owners, before coming to hasty conclusions that marketing is not working, to organize a 'secret buyer', to go through all the steps of CJM to get insights and only after that decide.

C-levels and founders, can we talk straight? Do you think marketing is the prerogative of the marketing department, which you don't need to get involved in, just controlling the budget and strategy, or do you need to get fully involved?

What made me ask?🧐 Often business owners come to me for a solution. They tell me that they have a marketing department: the team seems to work out standards, posts and creates ads, at the meetings always tells owners that the processes do not stand still, but there are no incredible results. As owners complain: "Every month we sign invoices for advertising for several tens of thousands. I always ask: Do we have the results? They say we have. But to be honest I'd like to see the results in terms of money…"

On the one hand, I understand: hiring employees is such a headache. Hunger games can last for weeks and months. But they do not end once you hire, and on the contrary, with each new stage (training, internships, first steps) the stakes increase, in particular money, and the risks of quitting are also not decreasing. But when it seems to be all in place, for some reason you let him go. You say: “Well, buddy, you already know our product, now come on, put your experience to work and increase our profits”. But for some reason it does not work. And now I will explain why.

Once I had a client who came to me with a request that the revenue was not growing. He said, "Don't worry, we'll do whatever you say. I have the best team, especially the head of the department. He knows how to do everything: he generates a lot of great ideas, at every meeting he keeps the word about where he spent the budget, and how much more should be added, that they "just rocketed". I offered him the service of an audit of the marketing team, he was offended at first, then said: “come on, but I think the problem is not that”. I entered the "den" as a new employee, and immediately everything became clear. There were a lot of ideas for improvement, but the main thing was missing: an understanding of the essence of the work, analysis of the audience, the error in the basic level and in building processes, the practical competence of the team was really a big question.

I'm definitely not saying that every CEO has to be a great marketer and understand everything: how to set up a mailing list, launch an ad, and build a CJM. No. But I'm advocating that you have a minimum level of understanding of what marketing is and whether it relates to what your team does. Don't go overboard, but don't leave it out either.

During one of them, a friend sighed heavily and said, "I'm doing my best to develop a system now, but it's getting worse: it takes a lot of time to implement, people cannot handle the stress and quit, and costs, like food prices, are only increasing. I wanted the best, but it turned out the same as always”. After introductory questions, it turned out to mean a marketing system. He added: "It's not a department, it's a ‘firehouse’. Money flows out, I only have time to sign bills, but I can't control and influence them. Like sand through the fingers all the resources drain away".

I always have one answer back to that. A system is never built in one day. A founder cannot wake up one morning, take a piece of paper, draw a diagram in 5 minutes, and say, "Now we have a systematization. A marketing system is primarily an analysis of the market of customers, capital and information, suppliers, competitors and facilitators, an evaluation of the impact of all external influences on the business. Then comes planning and budgeting. The system does not start with "I want," the system starts with "we have analyzed and found out that”.

You should never be afraid to take a step back and start over. Don't put yourself ahead of your clients and think that you know everything about them. Keep it simple: the simpler you build the system, the faster you can implement it, the fewer resources you spend, and the more understanding you'll get from the team. But that's only if you do it right.
