THE 5 LAYERS BEHIND EVERY AI RESPONSE 🤖 AND HOW TO DO REAL AI SEO NOT FAKE GEO...

Every ChatGPT answer, every Google AI Overview, every Perplexity response your customers see is currently generated through these exact five layers.

And SEOs can ONLY really influence TWO of them!

Let me explain each one properly, and how to optimize for them:

- Layer 1: Latent Knowledge 🧠

Everything the model learned in training - Facts, entities, associations, semantic relationships. If your brand co-occurred with your category enough times across the sources it trained on (Reddit, Wikipedia, news, PDFs etc), you're IN the model's brain.

HOW TO SEO: Entity co-occurrence at scale. Slow to build (training cycles take months), but nearly impossible for to remove once you're in.

- Layer 2: The System Prompt ⚙️

How the model must behave, format, cite and refuse. You cannot change this layer as an SEO.

HOW TO SEO: You can't influence it, but you CAN read it and potentially optimize for it. I published my reverse engineering of these last year (link in the replies), and knowing the rules tells you exactly how answers get structured, and what content formats the models are told to prefer.

- Layer 3: Context & Active Retrieval 🔍

The model goes and LOOKS - Live search, APIs, knowledge sources. ChatGPT grounds on Bing and data scrapers. Gemini and AI Overviews ground on Google.

HOW TO SEO: This is just SEO. Rank in the grounding indexes, structure your content in clean extractable chunks, and keep it updated.

The fastest layer to influence - Days, not months, if done properly. (And yes, this is why traditional rankings still matter more than most are giving it credit for..)

- Layer 4: Evidence Integration 🔀

The model combines what it retrieved with what it already knows. Here's the part nobody talks about: Retrieved content that AGREES with the model's latent knowledge gets integrated and cited. Content that contradicts it usually gets dropped.

HOW TO SEO: Consensus first, information gain second. Corroborate what the model already believes, then add the one thing it's missing.

Disagree with the consensus and you don't get "corrected"... You will get ignored.

- Layer 5: Response Generation 🎲

Token-by-token generation with sampling randomness. This is why the same query changes every time - There is no position #1 in AI, only probability of citation, aka visibility.

And you can't optimize this, at least not directly unless you somehow prompt inject the models on ingestion.

Instead, you optimize the layers below to raise your probability, then measure across many runs instead of panicking over one - Statistical significance or it's bad data in AI search.

So strip away the buzzwords and AI SEO is pretty simple, it's two jobs running on two clocks:

1 - Get into the training data (slow, difficult and but done through entity optimization and co-occurrence)
2 - Win retrieval (as fast as your skills and resources allow you to) through rankings, structure and optimizing for extraction.

Everyone selling you "GEO secrets" is charging you for the layers you can't even touch.

With AI Overviews now in ~25% of SERPs, and Google's massive push to make it's ads even more profitable, the current SEO tools calculations for clicks & traffic is starting to get completely out of whack...

All of these tools model on a world before zero clicks.

AI Overviews, PAA expansions, shopping blocks, video carousels, and four ad units above the fold mean your #1 ranking today can drive less traffic than a #3 did just two years ago.

Real GSC data is showing: impressions inflating, CTR collapsing, and revenue decoupling from rankings entirely.

This is why traffic estimates are becoming vanity metrics and why keyword volumes mean less every quarter.

The game has shifted from "how much traffic can I get?" to "where do I intercept demand before Google eats it?" with its monopoly...

SEO isn’t dead, but traffic modelling as we know it absolutely is, and most of these tools are becoming less valuable, whilst simultaneously jacking up prices and adding new (crazy expensive) addons and plans - That would have used to ALL be covered by your monthly sub.

Should You Still Invest in SEO?
Yes, 100%.

People still buy through Google, and any SEO work you do today will support your future GEO performance when Google fully flips the AI switch.

Right now is the perfect time to assess how AI search could impact you. We recently did this for a client by:

- Mapping their category entry points (the reasons buyers enter the market).
- Breaking down their organic traffic by conversational search using a custom regex.
- Generating ~600 synthetic AI prompts around those entry points to see how often they appeared in LLM results — and why they didn’t show up when they should.
- Identifying the mutual information they need to increase AI visibility.

The result? Even a strong brand had clear gaps — especially in the U.S. — and we pinpointed exactly what information they need to show up more consistently in AI-generated answers.

That’s GEO: increasing the information LLMs rely on so your brand becomes the obvious recommendation.

SEO + GEO work best together.

But until Google goes full AI mode (and nobody knows when), keep investing in SEO. It future-proofs your visibility on both fronts.
