Next time someone on your team asks you something you could answer in four seconds flat, don't answer it. Ask what they would do.

One of two things happens.

They tell you, and it's close enough to what you were going to say. Great. You've been answering questions nobody needed you for.

Or they go blank. And that's not a smart or dumb thing. If the fastest route to a right answer has been asking you, then that's the route they've taken, every time, for years. Nobody gets better at a decision they never get to make.

That second one tends to show up months later as a hiring conversation. Sometimes you really do need a stronger person in the seat. A lot of the time the person is fine and just never got handed the call.

Either way, a job posting won't tell you which one you're dealing with. Ten seconds tomorrow will.

The cost of changing it is letting a few decisions get made worse than you would have made them.

The businesses that pay it end up with people who have judgment to decide within your business. The ones that do not end up with people who have tasks.

Say the word "marketing" and the picture that comes to mind is typically the visible part: posts, ads, a flyer, maybe an updated website.

That is the tip of the iceberg.

Under the water line is everything that decides whether the visible part works at all. What you sell and whether it is built to be sold.

When results are thin, the visible ten percent is what gets replaced. New ads, new logo, new posting schedule. But more often than not, the top was fine and the leak was somewhere nobody looked.

The question is not always whether the marketing visuals are perfect. Sometimes it is whether the marketing strategy and systems are the part that is broken.

Every company says they "empower their employees." It's right up there with "we're like a family" on the list of phrases that mean nothing until you watch what happens when someone actually makes a call.

Here's what it looks like on our team. Somebody makes a decision without checking with three people first. We celebrate their confidence, and take a look at the resources they used to make the decision. Sometimes it's the right one. Sometimes it isn't. Either way, nobody gets their hand slapped for taking initiative, because we'd rather have a team that acts than a team that waits around for permission.

Same goes for ideas. We don't have a suggestion box nobody opens. We have structured agendas and incentives for our employees to suggest process improvements. When they say it out loud, it gets documented, not forgotten.

Growth works the same way. We don't wait for a review cycle to notice someone's ready for more. The moment someone proves they can handle it, we hand them more, not a pat on the back and a promise for next year.

We're faith forward about this too. We believe everyone who walks through our door, clients and employees alike, deserve dignity, respect, and kindness. No exceptions; disrespect is not tolerated.

That's what "empowered" means around here, not a line on our careers page, but practicing a culture that supports our employees to flourish.

What initiative within your business has been moved to next quarter three times?

Every business has one.

The hire. The pricing conversation. Writing down the process that lives in one person's head. The offer you keep meaning to test.

It doesn't gets cut, because it is a good idea. It doesn't get done, because it is never the most urgent thing on a Wednesday.

What is worth noticing is that these are almost always the structural items. Not client work. The thing that would make the whole business easier to run.
