They Nailed the Interview and Bombed the Job | Hiring Mistake #5

People know exactly what to say to get hired.

My old VP of sales had a rule I never forgot: be slow to hire and quick to fire. Because people are professionals at interviewing - and sometimes they are a complete disaster once they actually start.

That is why I built a multi-step process that filters out the wrong people fast:
Step 1 - Video application. Ask them to respond via video. About 90% will not follow the instructions. Eliminated immediately.

Step 2 - Zoom interview with the top three to five finalists. I am looking for culture fit and intangibles - not just a polished resume.

Step 3 - Paid test or competitive trial. Two candidates, one month, both know they are competing. You will see their best. And that baseline tells you everything.

My old VP of sales told me something that I wish I had tattooed on my arm years ago:
"Be slow to hire and quick to fire."

Because people know exactly what to say to get hired. They show up polished, prepared, and confident. And then they start and reality hits.

That is why I built a multi-step hiring process that weeds out the wrong people fast before they ever cost me time, money, or stress.

Here is what it looks like now:
Step 1 Video application. I send a video explaining the role and ask candidates to respond in video format. About 90% do not follow the instructions. Eliminated immediately. If you cannot follow instructions to get hired, you will not follow instructions on the job.

Step 2 Zoom interview with three to five finalists. I want to see personality, character, and culture fit. Skills can be taught. Work ethic and attitude cannot.

Step 3 Paid test or trial period. Depending on the role, I either give them a real task with limited instructions to see how they handle ambiguity, or I run two candidates side by side for a month. I am upfront with both.

This is a competition. I have seen people give their absolute best when they know someone else is in the running. And that baseline? It tells you everything about what they are capable of long-term.

Spend two extra hours upfront. Save yourself six months of heartache finding out the wrong person is in the wrong seat.

I waited until I was completely drowning before I hired anyone.

Working 16-hour days. Clients piling up. Barely sleeping. And when I finally cracked and started looking for help, I grabbed the first person I thought could handle it.
Big mistake.

And even when I found someone great and I did eventually find amazing people it was not all sunshine and rainbows right away. Writing the job description, posting it, sifting through applications, doing interviews, onboarding someone from scratch... while still working those 16-hour days.

And then once they started? They had questions. They made mistakes. Instead of saving me time, they added two to four extra hours of work to my day before they got up to speed.

Here is what I know now: the hiring process takes time. Getting someone trained and clicking takes time. Expect things to get worse before they get better.

But if you are patient with them, communicate clearly, and actually invest in training it will be worth it. They will eventually take a massive amount off your plate.

The lesson is simple. Do not wait until you are desperate to start hiring. Start the process before you need it. Because urgency makes for terrible decisions.

Here is the most expensive hiring mistake I ever made and I made it more than once.

I was hired based on what I did not want to do anymore.

I was buried in client work and dreaded doing sales. So I hired a salesperson.

Problem solved, right?

Wrong.

Sales was not the problem. The root cause was marketing. I did not have enough leads coming in. So this salesperson sat there, collected a salary, and closed nothing. Because there was nothing to close.

Then when clients started cancelling, I thought I needed to push harder on marketing and sales. The real issue was the client experience. I needed someone focused on retention, not acquisition. I was filling a bucket that had holes in the bottom.

Then I got overwhelmed managing everyone and thought I needed a manager. What the business actually needed was implementers people to take the remaining ex*****on off my plate so I could actually lead.

Every single time, I hired for what I did not feel like doing instead of what the business actually needed to grow.

The fix? Before every hire, I now unplug completely, get real thinking time in, and ask one question: what position will actually move this business forward at the stage we are in right now?

That one question has saved me more money than I can count.

I thought hiring someone I trusted was the safe move.

She was my cousin. Smart, reliable, someone I had known my whole life. When I was drowning in client work and needed help fast, she seemed like the obvious answer.

It cost me a $40,000 sale.

She made an avoidable mistake. I had walked her through exactly what to do. But when things went sideways, we lost the client and the deal.

I had to let her go.

And the fallout went way beyond business. My dad and my aunt stopped talking for years. Thanksgiving got uncomfortable. Christmas Eve felt like walking on eggshells. Fifteen years later? Still a little awkward if I'm being honest.
