The $11,000 Memorial Day Mistake
86'd by 8pm. Comped by 9pm. Tossed by Tuesday.
Memorial Day is 10 days out.
Most restaurant GMs are about to repeat last year's order to the letter. "Bump the protein 20%, double the wine, more burgers, more rosé."
Then Saturday at 8pm the special is 86'd, the wait is 75 minutes, four tables walk, and the kitchen is comping apps to keep the rest from leaving.
Tuesday morning the walk-in cooler tells the other story. Sixteen pounds of salmon nobody touched. Three cases of oysters past prime. Two racks of lamb headed for staff meal.
Same weekend. Same restaurant.
Here's the part most operators miss: the answer is already sitting in the POS. Three years of Memorial Day covers, by day, by daypart, by item. Layer this year's reservation pace, the 10-day forecast (patio weekend or rain weekend?), and the local event calendar on top, and you can build a prep sheet and a server schedule that actually match the weekend you're about to have.
A 90-seat operator I know cut Memorial Day waste 31% and added $11K to the weekend. Not by changing the menu. Just by reading their own data before they ordered and pushing it through AI for analysis.
That's not AI replacing the GM. That's the GM finally getting a forecast instead of a hunch.
If you're placing the holiday order this week, pull last year's POS first. Then pull the year before. Put it into AI and ask the questions. The pattern is louder than you think.
