JRK Surgical is a San Antonio surgical practice with two offices and a team of surgeons who wanted a site as precise and modern as the care they give. A redesign can erase your Google rankings, and most owners never connect the two.

You rebuild the site, it looks incredible, everyone says so. A few weeks later the phone is quieter, but the site looks so good that "slow month" is the easy answer.

It usually isn't. A rebuild changes your web addresses, so the pages Google ranked for years, the ones that brought in calls, quietly drop out of search. Nothing looks broken. The leads just stop. The tell is the timing: the drop starts the week you launched.

This isn't "don't redesign." It's that a redesign should build on what ranks, not wipe it out. Check what ranks first, then rebuild without losing it.

An agency ran a "free SEO audit" on your site and it came back with 200 errors in angry red. Scary, right?

That's the point. The number is the pitch.

Most of what those tools flag is noise. Missing meta descriptions on pages nobody searches. Alt text on background images. Duplicate tags a plugin made on its own. None of it is why you're not ranking.

A few things on that list do matter: a page you accidentally hid from Google, a broken redirect, a slow load on phones. A couple of real issues buried under a pile of cosmetic ones, because a big number sells the retainer better than a small one.

Before you sign anything, ask which of these actually costs you customers. A good audit answers that in plain English. A sales tool changes the subject.

You don't have a marketing problem. You have an offer problem.

Most owners blame the channel. Ads didn't work, so they try SEO. SEO feels slow, so they jump to social. Nothing moves, so they figure the tool is broken.

It usually isn't. If people don't want what you're selling, more of them seeing it won't help. A weak offer leaks every visitor you paid to bring in.

More traffic won't fix that. Making the yes easy will: a clear result, an obvious reason to pick you, and little risk in saying yes. "We do plumbing, call us" gives none of that.

Fix the offer before the funnel. Pour traffic into a bad offer and you just lose money faster.

If you run a business in San Antonio, you've probably done this: tried a marketing idea a few times, saw nothing happen, and decided it doesn't work.

Here's the thing though. A few tries was never a real test. It's a coin flip, not data.

The rule I keep coming back to: pick one action and do it 100 times before you judge it. (That one's from Alex Hormozi, the Rule of 100.)

Around here that looks like 100 review asks, 100 follow-ups on leads that went cold, or 100 posts on one channel. Reps, not a week of dabbling.

Do the volume and the answer finally shows up. Most of us quit right before it does.

Save this for the next time you're ready to give up on something. Then tell me the one thing you quit too early.

Got this from a client this week and it made my day.

"Working with their marketing team helped us develop a clear message and consistent branding across all platforms. We're now connecting with the right audience, building trust, and getting noticed more in our community."

What I like about it is what he chose to mention. Not rankings. Not traffic. He said the message got clear, the branding got consistent, and then the right people in his community started noticing.

That's the order it actually works in, and it's the opposite of how most of it gets sold.

Almost everybody who calls me starts by asking for more traffic. But if your message isn't clear, more visitors just means more people who can't tell what you do. You're paying to confuse a bigger crowd.

Clear first. Consistent second. Then go get volume.

The boring part of this job is making sure your website, your Google listing, your social pages, and the way you describe yourself at a job site are all saying the same thing. Not flashy. Usually the difference between a business that grows and one that just spends.

Most business owners treat their website like a destination. It isn't. It's the front door.

A front door has one job: get the right person inside and point them to the next step. It doesn't have to win a design award. It has to open, and make the next move obvious.

Here's where it goes wrong. Owners fall in love with how the site looks and forget what it's for. Traffic climbs, the design gets compliments, and the phone still doesn't ring. A busy site that never turns a visitor into a call is a vanity metric with a hosting bill.

The test is simple. A first-time visitor gives you about 3 seconds to answer one question: am I in the right place? If your homepage spends those seconds being pretty instead of clear, they're already gone.

Pretty is not the same as persuasive.

Swipe through for what a front door actually does, then open your own site like a stranger and see if it points the way.

Before you kill an ad campaign that isn't converting, check one thing first. Your tracking might be lying to you.

I watched an account where the ads were sending real leads through the form, and the dashboard showed almost none of them. The campaign looked like a failure. It wasn't.

The culprit was a speed plugin. To make the site load faster, it delayed the tracking tag on the thank-you page, and a thank-you page has nothing to click. No scroll, no tap, nothing to wake the tag up. So the lead came in, the visitor left happy, and the conversion never counted. Worst on mobile, where most of the leads were coming from.

Here is the part that gets people. Nothing looked broken. The dashboard still filled in numbers, the graph still moved. Your cost per lead can be dead wrong while every screen looks normal.

So before you trust a cost-per-lead number, or cut a campaign for underperforming, load your thank-you page cold and confirm the tracking actually fires.
