I can still remember...

Early in my email marketing career, I was so obsessed with dashboard screenshots.

Flow revenue.
Campaign revenue.
Klaviyo attributed revenue.

I posted them. Reported to clients.

I was proud of them.

Don't get me wrong. Those numbers are not bad.

They're actually good.

But I've learned that the number on that dashboard often tells an incomplete story.

What's underneath is the real one.

Over the years, these are the questions I started asking myself instead.

1. How many of your buyers only purchased once and never came back?

2. How many new subscribers made a purchase then unsubscribed right after?

3. How many people joined the list, never bought anything, and quietly left?

These aren't feel good questions.

They're actually the once that tells you if your email marketing is building something or just reporting something.

You can have a great looking dashboard with an increasing revenue and still have a retention problem that nobody is talking about.

I've seen it through the numerous accounts that I audited.

The shift wasn't about sending better emails.

It was about asking better questions.

Here's one of the most common problems many ecommerce owners didn't know they have.

The numbers look fine on the surface.

Campaigns going out regularly.
Open rates looking healthy.
Revenue coming in.

Everything looks like it's working.

But when you look deeper...

There's a problem quietly growing underneath.

Here's an example.

A DTC account consistently growing their list by 2,000 new subscribers every month through aggressive ads campaigns.

Opt-in is excellent.
Engagements are high.
Campaigns generating revenue.

By every standard metric you can really say their email marketing strategy was working.

But after checking the engagement distribution report inside Klaviyo. That's where I saw a real issue.

See screenshot below.

Starting at Week 31, the "Never Received Email" segment started growing.

Which means...

Subscribers who joined the list were never emailed and are now just sitting there. Aging. Forgotten.

By Week 50, you can see that it's the most dominant segment as compared to the engaged and unengaged segments.

What could be the reason?

Upon audit, I discovered that every single campaign was only sent to Highly Engaged Audience.

People who opened an email or active on site in the last 30 days. No wonder campaigns are generating revenue.

Smart move? Yes.

But what happened to subscribers outside of that 30-day window?

They never received a single email. Not once.

Revenue from campaigns is a good sign.
Targeting high intent subscribers and visitors are strategic.
Keeping engagement high to improve deliverability is great.

But it's not the full picture.

Because there are also potential customers who want to take their time.

If the leads slow down tomorrow, next week, or next month.

These neglected subscribers won't save you. They may not even remember your brand if they're ready to purchase.

The solution to this problem is not complicated. But it starts with
knowing if this problem exists inside your Klaviyo account.

There's always something more urgent like:
- ads to run
- product to launch
- content to post on socials

That's what I am seeing every time I audit a prospect's Klaviyo account.

The flows are either missing completely. Or they're live but haven't been optimized in months.

The owner usually have no idea how much revenue they're losing because of that.

Do you panic when you see POOR open rate?

You're not alone.

A lot of brands panic when they see a low open rate.

And the first instinct makes sense.

Change subject line.
Adjust send time schedule.
Segment list and send only to engaged audience.

Sounds familiar?

These are reasonable. Those steps matter.

But sometimes the problem is not your subject line. Or your sending schedule and cadence.

More often than not, the data you have is lying to you.

Five accounts.
Five brands.
Five types of products.

All showing the same thing.

POOR open rate.

But scroll right and you'll see click rate, order rate, and revenue per recipient are excellent. Metrics that actually drives revenue is performing well.

Here's what's actually happening.

Apple Mail Privacy Protection or MPP automatically pre-loads emails the moment they hit the inbox. That pre-load registers as an "open." Even if the person never actually read the email.

So if a significant number of your subscribers uses Apple Mail your open rate becomes unreliable. And it's not reflecting actual open rates anymore. It's showing a technical trigger.

When your strategy is built on that signal?

You're building a foundation that gives you inaccurate numbers.

This is the input that confuses most brands. It often results in making bad decisions.

Change the copy.
Change the designs.
Change the email frequency.

Sometimes putting all efforts into optimizing the wrong metrics without knowing that the metric was compromised from the start.

So what can you do?

Understand what your data is actually telling you.

Because fixing the output without understanding the input is just guessing with extra steps.

Most ecommerce brands don't know the answer to this question.

And that's not entirely their fault.
