Say you sent 15 estimates last month and closed 4.

I put together a short checklist for finding where leads leak out of a home service business.

Four questions:
Who picks up when the whole crew is on a job?
What happens to a call at 8 PM?
How long before a missed caller hears from you?
Who follows up on an estimate nobody replied to?

Most shops fail two of the four and don't know it. Comment LEAK and I'll send it over.

You didn't get into this trade to sit by a phone.

You got into it because you're good with your hands, because you'd rather run your own day than have somebody else run it for you, and because doing the work right still means something to you.

The phone is just a tool. It should work for you on a Saturday, not the other way around.

Straight question for the contractors here.

How many calls did you miss this week?

Not a trick. Most owners I ask say "no idea," which is the honest answer when you're running crews all day. Your phone log knows, though. Pull it up, count the ones with no callback, and put the number in the comments.

I'll tell you what most shops your size are sitting at, and whether yours is normal.

When did you last listen to your voicemail?

For a lot of shops it's Friday afternoon. You sit down, press play, and there are six messages. Two are spam. One is from Monday, from a woman who needed a water heater and got one that same day from somebody else.

Voicemail isn't a lead system. It's a place leads sit while they cool off.

If that's where your after-hours calls land, you're paying for it quietly.

Speed to lead beats almost everything else in home services.

When someone's AC quits or water is coming through a ceiling, they're not building a spreadsheet of quotes. They're calling down the list until a human responds. Whoever answers first usually gets the job, even if they charge more.

You don't have to be the cheapest. You just have to be first.

What's your average callback time on a new lead? Best guess is fine.

This roof job was booked while he slept.

It was 11:47 PM when the storm hit Stone Mountain. A homeowner texted about shingles torn off the back slope, scared and wide awake. The roofer? Fast asleep.
