⚖️ Just leadership, discussed by someone who has spent nearly thirty years researching justice.

He wrote the book on the root causes of distrust, polarization, and conspiracy thinking:

The Fair Process Effect, about the importance of just leadership for human thriving, both in society and within organizations.

I first heard Prof. Dr. Kees van den Bos on the podcast “Ecosofie” by Marnix Kluiter.

I was struck by how thoughtful and respectful Kees spoke about people from all walks of life. “Wappie, a terrible term,” he said.

Recently, I had the privilege of interviewing him at his home in Utrecht for a new podcast episode of our leadership training agency Moralys, “Leiden met Lef”:

😲The 16 personalities (MBTI) website design is and was breathtaking. I smoothly rolled through the questions and got a “freakishly accurate” description of myself:

The result was spot on! And all those people in the reviews had the same experience: “Spot on!”

And lo and behold, two weeks later, I was no longer an ENTJ but an ENFJ.

In the following weeks, I regularly drifted to ESFJ, while my job application process based on ENFJ was still ongoing.

🟥 The high inconsistency of MBTI is very obvious. [Howes 1979, Pittinger 2005]

But even if you always get the same type result:

Ask yourself whether you want to base important life decisions on MBTI’s advice reports.

For the four 🟦 🟪 🟧 🟩 and the types based on them, it has never been proven that they predict anything useful, except for an in-depth conversation.

🌍 Hou may recognize yourself in the result and it might sound logical, just like the idea that the earth is flat.

But our research shows (and this is also very practical):

If you walk in the same direction long enough, you just end up where you started.

🚶‍♂️ So before you start walking:

Rather navigate with a your map based on your Big 5 and HEXACO results, which we know actually predict useful things. [Anglim 2018, Pletzer 2021, Zell 2021, etc.]

Motivation beats Talent in your work. This probably sounds familiar: As soon as you’re assigned tasks at work, you gradually start doing them differently.

Based on your motivation, the order changes because you find it more convenient.

Some things you just prefer to do after procrastinating and three cups of coffee.

Others you naturally take on right away.

Or you do tasks minimally. It’s still “as agreed,” but just barely meets the quality criteria.

This shift in how you approach your tasks always happens, whether your manager directs it or not.

A personal way of working emerges, consciously or unconsciously.

That provides Autonomy: authentically directing your own work.

But your manager may also consciously facilitate this process. This is called “job crafting.”

Job crafting supports your basic psychological needs for Connection, Autonomy, Justice and Competence…

…by finding the overlap between your work Preferences, Talents and core Values.

This leads to higher-quality motivation, better performance, and greater well-being.

A professional (coaching) or private relationship irritates you immensely. The feeling is mutual, and an outburst is looming.

Every interaction is colored by this tension, even when the intent is good. (Some romantic relationships are no different.)

Now, imagine you ask a critical question to challenge the others’ assumptions, also called Cognitive behavior coaching:

“So you see that as the reason for [problem x], but how did you come to that conclusion?”

To them, it feels like an attack:

“Oh, so you're doubting my conclusions?! Don’t you trust my judgment?”

What’s missing is an emotional bridge, which you build by supporting their psychological needs - Connection, Autonomy, and Competence.

A simple question already helps in supporting:

“What do you need?”

When those needs are understood, or even supported, the same rational question lands completely differently:

“Hmmm, good question, I hadn’t thought of it that way.”

“Oh, I appreciate you keeping me sharp! I’ll check and get back to you.”

THEN the Solution-oriented coaching may begin.

🎙️ [New podcast in Dutch with Chi Chiu] The following goes for leaders, but also for coaches: we often jump to Advising, while taking a Coaching role allows the coachee to find solutions themselves.

It supports their psychological need for Autonomy, which is shown to increase motivation. [Slemp 2024]

However, sometimes they truly lack the information to solve it alone.

That’s when your advice matters, so share your knowledge and experience.

But often we should Coach to elicit the expertise only the coachee has and not us:

Expertise of their feelings, preferences and life experiences.

Knowing when to wear what hat is essential to make a coachee successful.

As a human being, setting goals predicts happiness, but ONLY when so-called “intrinsic goals” take precedence over extrinsic goals.⁣

Eating, drinking, and sleeping: basic needs we should ideally satisfy daily. But there are other, perhaps more important, basic needs. (By the way, forget Maslow, which was "invented" but never validated.)

The 𝘱𝘴𝘺𝘤𝘩𝘰𝘭𝘰𝘨𝘪𝘤𝘢𝘭 basic needs (PBNs).

These are the ingredients for motivation, happiness, and flourishing with dignity, and you need to satisfy them daily.

[Studies 8 - 27]

Just like a plant needs minerals, sun, water, and air to flourish.

🧭 A - Autonomy: I want to be myself and do what I want without judgment. [1]

🔗 B - Connection: I want to maintain meaningful relationships. [2]

📈 C - Competence: I want positive challenges to grow in something. [3]

Actively "frustrating" the PBNs predicts low energy, depression/burnout, and a sense of worthlessness. [4]

For example, when we are actively excluded from the group we want to belong to.

We conducted a lot of research into an additional need for which there is significant empirical evidence:

⚖️ R - Justice: I want to feel fairly treated.

This, in particular, predicts sustainable (work) performance. [5]

And the flower?

That’s the flourishing outcome—a meaningful life in which you undertake valuable activities for yourself and others. [6]

A life of dignity.

I used to mostly pursue materialistic goals. At the age of 15, I went to the gym for the first time.

Before that, I would secretly work out at home when my parents wouldn’t notice because I was ashamed of being so focused on my appearance.

If I didn't achieve my fit "SMART goals", I felt angry and frustrated.

If I did succeed, I felt great for a moment, but that feeling quickly faded.

🎯 **Goals:** WHAT you strive for, often concrete actions and milestones.

"Training three times a week to gain 5 kg of muscle mass."

🧭 **Values:** WHY and HOW you pursue those goals.

"So that I meet the expectations of an athletic body and enhance my social status."

The problem?

Almost all my goals were driven by materialistic values.

✨ Fame, Appearance, Wealth.

Moreover, those values were mostly imposed by other people's expectations.

Pursuing goals based on imposed values did not fulfill my need for Autonomy.

I also didn't feel Competent when I failed.

Failure, a lack of results, also felt Unjust after all that effort.

Finally, I paid less attention to my social relationships (Connection).

In short, I neglected my four* psychological needs (CARC) for a worthy and happy life.

Depth goals are based on values that fulfill the CARC needs.

🌱 Freedom (Autonomy), Friendship (Connection), etc.

Materialistic goals are fine, but make sure that Self-actualization goals take precedence.

Research and experience show that this truly leads to happiness. [2]

🔗 As a leader/manager, you don’t necessarily Connect by “asking about someone’s personal life.”

It’s a technique team members often see right through.

Saying that “your door is always open”...

…but continuing to finish that important email when someone enters your office needing your warm, attentive interest.

The result is the same: a cold, demotivating feeling.

With the power you hold as a leader, you have a huge impact on your team’s motivation and well-being.

Practical tools?

Check out the 4 needs supporting behavior categories in the Chivo Needs-Support Circumplex (NSC) below.

Consistently and appropriately displaying these behaviors is linked to motivated, happy, and productive team members.

Moreover, the behavior is trainable [5] and it’s Step 2 of the Chivo Effective Leadership Wheel.

Each category supports the JACC psychological basic needs, with a specific focus:

⚖️ 𝗝𝘂𝘀𝘁𝗶𝗰𝗲*: Having the opportunity to contribute and receive fair recognition (e.g. salary).

🧭 𝗔𝘂𝘁𝗼𝗻𝗼𝗺𝘆: Performing tasks in line with your personal values and interests.

🔗 Connection: Feeling understood and accepted.

📈 𝗖𝗼𝗺𝗽𝗲𝘁𝗲𝗻𝗰𝗲: Feeling skilled in your work and able to grow.

Undermining these needs 𝘤𝘢𝘶𝘴𝘦𝘴 demotivation and burnout. [6,7]

Being Passive or Absent creates Chaos, and the more directive Dominating or Forcing lead to Controlled motivation…
